November and December are the biggest months of the year for most interior retailers. Black Friday falls on 27 November in 2026. Christmas orders follow straight after.

A product that is out of stock at your retailer in those weeks is a sale you do not get back. The customer buys something else, often from another brand on the same page.

Here is a week-by-week checklist to get your bestsellers in stock at your retail partners in time.

Why stock matters more in Q4

In stock converts better in every category we track. The gap is widest in smaller, giftable products.

  • Kitchenware. 8% conversion out of stock. 73% in stock.
  • Accessories. 11% out of stock. 76% in stock.
  • Homeware. 27% out of stock. 70% in stock.
  • Lighting. 34% out of stock. 64% in stock.
  • Furniture. 41% out of stock. 58% in stock.

Retailers also stop marketing products they cannot ship. No stock means no newsletter slot, no banner and no Christmas gift guide.

Week 1: find the gaps

  • List your top 30 products by Q4 sales last year.
  • List your top 10 online retail partners.
  • Check every product page. Record in stock, out of stock, backordered or not carried.
  • Calculate stock coverage per partner. In-stock listings divided by carried listings.
  • Mark every partner below 80% coverage on these products.

Need a method for this. See how to track inventory at your retail partners.

Week 2: match the gaps to your warehouse

  • For each out-of-stock listing, check your own stock.
  • Split the list in three. You have stock. Stock is on the way. You are out too.
  • Check production and inbound dates for the second group.
  • Reserve stock for your top partners before your own Black Friday campaign eats it.

Do not skip this step. At one lighting brand we checked, every backordered product at its retail partners was sitting in the brand’s own warehouse.

Week 3: send restock proposals

  • Send each partner a short list of products to reorder, with suggested quantities.
  • Base quantities on what sold at that partner in the same weeks last year, plus the last 90 days.
  • Add one line of context per product. For example: in stock at two other retailers in your market and selling.
  • Ask for each partner’s last order date before Christmas. Every retailer has one, and it is earlier than you think.

Retailers want this. When our customers asked their retail partners whether to keep sending order proposals, 78% said yes. See how to suggest the right quantities.

Week 4: support the campaigns

  • Ask partners which of your products they plan to feature for Black Friday and Christmas.
  • Check stock on those products specifically. A featured product that sells out on day one is the most expensive gap of the year.
  • Send campaign assets early. Images, short video, product copy in the local language.
  • Agree marketing commitments tied to delivered placements, such as a banner or a newsletter slot.

Weeks 5 to 8: check weekly and act fast

  • Re-check stock at your top partners every week. From mid-November, check twice a week.
  • Follow up on any restock proposal without a reply within three working days.
  • Watch for partner campaigns starting on your products, so you can offer stock before they sell out.
  • Write down every gap you could not fix. That list is your January plan.

January: review

  • Compare stock coverage per partner in November and December.
  • Look at reorder rate. Which partners reordered after your proposals and which went quiet.
  • Fix the master data, lead time or communication problems that caused the gaps.

Short on time

Do weeks 1 and 3 only. Find the gaps on your top 30 products at your top 10 partners, and send restock proposals. That covers most of the money.
